Its a good theory and I wish it was true. Small jon seemed like a smart guy, and after Ramsay refused to fight Jon in one on one combat I really thought he was going to change his mind. But ultimately he just falls in line with the rest of his men and gets rekt by Tormund

Ignoring Smalljon ending up fighting and dying for Ramsay (You took a risk with a midseason prediction), I think you overestimate the Umbers' loyalty to the Starks. The same could have been said of the Boltons. Roose had loyalty to Ned and was a very important contributor to Robb's campaign, until he was bought by the Lannisters.
